# n8n vs Zapier for GTM: model the workflow before the bill

The Zapier dollar figures in the scenarios are an invented internal task allocation, not a vendor quote. n8n prices are annual-billing equivalents checked November 7, 2026. No ease or speed verdict.

Updated November 7, 2026. Documentation-based comparison; no hands-on ease, speed, or reliability verdict.

n8n and Zapier require different usage models. n8n's pricing page describes monthly workflow executions regardless of complexity. Zapier's Classic accounting counts successful actions, with exceptions and product-specific rates. A five-step business process cannot be priced merely by counting five boxes on a diagram. [n8n Plans and Pricing - n8n.io](https://n8n.io/pricing/) [How is task usage measured in Zapier?](https://help.zapier.com/hc/en-us/articles/8496196837261-How-is-task-usage-measured-in-Zapier)

For GTM teams, the important distinction is where the workflow starts and ends. Lead intake, asynchronous enrichment callbacks, manual approval, and CRM updates can be one logical business process but several separately triggered workflows. Conversely, one scheduled run can process a batch. Model the deployed boundaries rather than assuming one lead always equals one execution.

## What the documented units mean

n8n lists Starter at €20/month billed annually with 2,500 executions, and Pro at €50/month billed annually with 10,000. These are euro annual-billing equivalents, not monthly-payment quotes. [n8n Plans and Pricing - n8n.io](https://n8n.io/pricing/)

Zapier's task guide says successful actions count, including successful error-handler actions and successful steps rerun in a full replay. Trigger checks and the treatment of specific built-in steps require their own rules; special products can use different rates. [How is task usage measured in Zapier?](https://help.zapier.com/hc/en-us/articles/8496196837261-How-is-task-usage-measured-in-Zapier)

Do not add a task for every visible node automatically. Do not exclude all failure-related work automatically either. A failed action can coexist with successful earlier actions and successful recovery actions. Record which steps actually ran.

Zapier's pricing page displays Professional from USD $19.99/month, but the extracted selector did not tie that floor unambiguously to a task tier and cadence. We do not quote a live Zapier plan cost for the scenarios below. [Plans and Pricing \| Zapier \| Zapier](https://zapier.com/pricing)

**Date-sensitive caveat:** the official task guide, updated November 5, says Next Gen Zaps and the SDK move to task billing on December 1, 2026, with at least one task per completed Next Gen run. The following models deliberately use Classic action accounting as described on November 7. Recalculate before a later launch. ## Three hypothetical GTM workflow calculations

These are planning calculations, not executed workloads. All volumes, branch shares, internal rates, and workflow boundaries are assumptions. External enrichment, CRM licensing, taxes, infrastructure, and labor are excluded unless expressly added. The Zapier dollar figures use an **invented internal task allocation of $0.02/task**, not a vendor rate or available plan. Actual Zapier cash cost must come from a quote for the modeled tier.

### 1. Lead routing with two successful writes

Assume 1,000 eligible lead events per month. Each event starts one workflow and performs two ordinary external actions: an ownership update and an internal notification. Assume no duplicates, searches, AI, errors, or sub-workflows, and no extra trigger runs.

- n8n: 1,000 × 1 = **1,000 modeled executions**. This fits the published Starter allowance if no other workloads consume it. Assigning that whole plan to this process gives €20/month equivalent, €240/year committed, and €0.02 per routed lead. [n8n Plans and Pricing - n8n.io](https://n8n.io/pricing/)
- Zapier Classic: 1,000 × 2 = **2,000 modeled tasks**. At the invented planning rate, allocation is $40/month, or $0.04 per lead. This is not a Zapier quote.

The n8n figure is a real plan floor under a hypothetical fit assumption; the Zapier figure is internal usage allocation. They use different currencies and are not a savings comparison. Obtain a 2,000-task quote before choosing on price.

### 2. Conditional enrichment, callback, and review staging

Assume 1,000 intake events. All need one successful CRM lookup. Four hundred need enrichment; the other 600 stop after the lookup. Each enriched record needs three additional ordinary external actions: submit lookup, persist the returned result, and create a review item. Assume one callback per enriched record and no retries or polling.

- n8n: assume separate intake and callback workflows. Usage is 1,000 + 400 = **1,400 executions**. Allocate the full Starter price: €20/month equivalent, or approximately €0.01429 per execution and €0.05 per enriched record if all plan cost is charged to those 400 records. [n8n Plans and Pricing - n8n.io](https://n8n.io/pricing/)
- Zapier Classic: 1,000 lookups + (400 × 3 additional actions) = **2,200 tasks**. Invented allocation: 2,200 × $0.02 = $44/month, or $0.11 per enriched record.

Neither calculation includes the enrichment vendor's charges. A search configured to continue after a missing result can count as a Zapier task; the model assumes all 1,000 lookup actions are billable under the selected configuration. [How is task usage measured in Zapier?](https://help.zapier.com/hc/en-us/articles/8496196837261-How-is-task-usage-measured-in-Zapier)

If you add a third workflow for approval submission, add its starts to the execution budget and its successful actions to the task budget. A design using a paused execution would need a different boundary model; do not assume the same cost without checking implementation.

### 3. Account refresh with successful actions repeated after failure

Assume 3,000 account events, each with four intended ordinary external actions. Three hundred runs fail before the fourth action, after three successful actions. Each failed run is recovered once and succeeds. Assume a saved-state retry in n8n and, deliberately, a full replay in Zapier. These are different recovery choices, not equivalent product behavior. Assume earlier side effects are safe to repeat and there are no extra alert workflows.

- n8n: budget each saved-state retry as an additional execution: 3,000 + 300 = **3,300 executions**. That exceeds Starter and fits Pro if there is no other usage. Allocating all of Pro yields €50/month equivalent, €600/year committed, or €0.01667 per final account refresh. n8n documents each retry as a new execution, resuming saved state. This models execution count rather than asserting a universal invoice rule. [View all executions](https://docs.n8n.io/build/understand-workflows/understand-executions/view-all-executions.md) [n8n Plans and Pricing - n8n.io](https://n8n.io/pricing/)
- Zapier Classic: 2,700 × 4 successful actions + 300 × 3 before failure + 300 × 4 on replay = 10,800 + 900 + 1,200 = **12,900 tasks**. Invented allocation: $258/month, or $0.086 per final account refresh. Successful repeated steps count under the documented replay rule. [How is task usage measured in Zapier?](https://help.zapier.com/hc/en-us/articles/8496196837261-How-is-task-usage-measured-in-Zapier)

The error-free baseline is 12,000 tasks, so this failure pattern adds 900 successful repeated actions, not merely 300. If you instead resume only the failed fourth action without repeating earlier steps, the task model changes. Any repeated side effect must be safe before you optimize its bill.

## Branching, retries, and partial success

Draw branches using the fraction of records that actually traverse them. A conditional lookup used by 10% of records should not be priced as if all records need it. But if the lookup happens before the condition, it belongs in every record's cost. A diagram can conceal that difference.

Keep an action ledger containing input identity, workflow version, attempt number, successful side effects, and recovery state. When an external write times out, the server may still have accepted it. Read back or reconcile before resubmitting. Neither a task meter nor an execution meter prevents duplicate CRM changes.

n8n documents saved-state retries with the original or currently saved workflow; a failed node may repeat items it already handled. Choose the version deliberately. [View all executions](https://docs.n8n.io/build/understand-workflows/understand-executions/view-all-executions.md)

Define when to retry, when to stop, and when to require review. Temporary rate limits merit bounded backoff. Authentication failures merit stopping the integration. Validation failures merit fixing the record. A retry loop should not be the default response to every error.

## Asynchronous work changes the model

An enrichment request can return a job ID before its result is ready. A callback may start a new workflow, while a pause/resume design can retain an existing execution. n8n's Wait documentation describes pausing, storing execution data, and resuming; the Webhook node can start workflows on received events. [Wait](https://docs.n8n.io/integrations/builtin/core-nodes/n8n-nodes-base.wait) [Webhook](https://docs.n8n.io/integrations/builtin/core-nodes/n8n-nodes-base.webhook)

Choose boundaries based on reliability and ownership first. A durable callback processor with explicit correlation may be easier for your team to reconcile than a large number of waiting jobs, or the reverse may be true. This publication has not tested either design. Inspect billing and storage behavior for the version you deploy.

## Self-hosting is an operating decision

n8n documents self-hosting on your own infrastructure. That establishes an option, not zero total cost. [Host n8n](https://docs.n8n.io/deploy/host-n8n.md)

Assign responsibility for backups, upgrades, restore drills, database availability, encryption keys, network access, and incident response. Include maintenance time and the cost of an outage during a critical routing period. Do not assume every commercial collaboration feature is included in every self-hosted edition; the pricing page distinguishes editions and deployment options. [n8n Plans and Pricing - n8n.io](https://n8n.io/pricing/)

For a hypothetical labor budget, two maintenance hours at €80 plus €40 infrastructure add €200/month before any license. These are internal planning amounts, not n8n charges. If the team cannot name an on-call owner, a self-hosting saving is incomplete.

## How to choose without a usability claim

Choose the system whose required integrations, permissions, governance, and cost boundaries you can verify. Test the same authorized process in both before judging ease or speed. Include a duplicate, a rate limit, a callback arriving late, a revoked credential, and a CRM edit made while the job waits.

Require an exportable record of the result, not just a green workflow canvas. A successful automation should preserve ownership and explain what changed. A failed one should leave a recoverable state.

Use [the tools hub](/tools) to place orchestration in the wider stack, [waterfall enrichment](/guides/waterfall-enrichment) for accepted-result economics, and [the implementation design](/guides/enrichment-workflow) for a controlled enrichment lifecycle. Review [official offers](/tools/deals) separately: eligibility and annual commitments do not change the underlying unit math. Open [marketing ops jobs](/jobs/marketing-ops) if you are hiring the person who will own the workflow.
